This tool implements a voluntary, non-diagnostic, non-clinical weight calibration process for the ACI planning heuristic. Derived weights are directional planning inputs only — not empirically validated measurements. All panel data is stored locally in your browser only. Panel responses must be kept anonymous from management. Derived weights must never be used for employment, disciplinary, fitness-for-duty, or performance management decisions. This process produces locally calibrated ACI weights; it does not produce clinically or scientifically validated thresholds.
Recruit 5–10 internal stakeholders with diverse roles — HR leads, team managers, a union representative if applicable, and one or two individual contributors. Role diversity reduces anchoring bias in the weighting process.
Panelists will rate each of the six ACI pillars independently and anonymously. They must not discuss or share their ratings before Step 3 results are distributed.
Each panelist independently assigns a weight between 0.00 and 1.00 to each of the six ACI pillars based on their perception of relevance to the team's operational context. Enter each panelist's ratings below.
Panelists must not discuss ratings at this stage. Raw weights do not need to sum to 1.00 — normalization is automatic in Step 5. Fractional values are valid (e.g. 0.25, 0.15).
Mean and standard deviation calculated for each pillar across all panelist responses. Share these results anonymously with your panel — panelists see group results but not individual attributions.
Pillars flagged SD > 0.15 indicate meaningful disagreement that warrants discussion before Round 2.
Panelists revise their weights in light of the Step 3 group distribution. For any pillar where a panelist's revised rating remains more than one standard deviation outside the group mean, they may submit a brief written rationale (1–2 sentences). This reasoning is shared anonymously with the full panel before final aggregation.
Round 2 weights averaged across all panelists for each pillar. Each average divided by the sum of all six averages so final weights total exactly 1.000. These become w1–w6 in the ACI equation: ACI = 4 × [w1–w6 weighted sum], producing a 0–20 planning scale via the ×4 multiplier.
Revisit the weight profile annually, or whenever team composition, role structure, or organizational priorities change significantly. A full re-run of Steps 1–5 is recommended after any major organizational restructure (~1.5–2 hours across two asynchronous rounds). Minor recalibrations may be handled via a single-round panel check-in (~20 minutes).
